Invoice automation without retyping or missed steps

We design processes that collect invoices from email or folders, read the data from PDFs, check it for completeness, run the approval path and pass clean data to your accounting system. Your team keeps control over every exception and decision.

The business problem

The real cost of invoices is rarely the bookkeeping itself

It is in searching for documents, retyping data, chasing approvals, checking for missing information and figuring out whether an invoice has already reached the right system. That is work that should not exist.

Automation should remove unnecessary steps without taking away control. In finance what matters most is data validation, a transparent approval path, complete logs and clearly defined exceptions that always go to a person.

Target process

How automated invoice processing works, step by step

A good document process does not end at reading the PDF. The whole flow matters — from capturing the file, through validation and approval, to export and status tracking.

  1. 01

    Capture the document

The system detects an invoice in a mailbox, folder, form or supplier portal and stores the file in a controlled, secure location.

  2. 02

    Read and classify

OCR or AI extracts the key data — invoice number, supplier details, tax ID, dates, amounts, currency and line items — with no retyping.

  3. 03

    Validate and approve

The workflow checks completeness, detects duplicates and applies your business rules, then routes the document to the right approver.

  4. 04

    Export and track status

After approval the data goes to your accounting system, ERP or spreadsheet, and the team can see the current status of every document.

Before and after

A supplier invoice — before and after automation

Your approval rules stay the same. What disappears is the retyping, the chasing and the uncertainty about where a document is.

Before automation

  • A PDF arrives in someone’s inbox and is forwarded to accounting — sometimes twice.
  • Invoice data is typed into the accounting system by hand.
  • The approver is reminded by email, then by phone, then in person.
  • Missing or duplicate invoices surface only at month-end closing.

After automation

  • Invoices are picked up automatically from email, folders or e-invoicing systems.
  • Data is extracted and checked against your rules before anyone touches it.
  • The right approver gets a task with a reminder, and every decision is logged.
  • Duplicates and gaps are flagged immediately, and everyone can see the status.

What to automate

What can be automated in invoice processing

Automation works best with recurring documents that contain similar data but differ in format, supplier or approval path.

PDF

Invoices from email

Automatic attachment capture, file storage, data extraction and a record ready for approval.

OCR

Scans and photos

Text recognition for documents without an electronic structure, with the data passed on for validation.

Validation

Amounts, dates and suppliers

Required-field checks, duplicate detection, tax ID verification, amount limits and filling in missing data.

Approvals

Document workflow

Routing to the right approver, automatic reminders and a record of every decision in the process history.

ERP

Data export

Approved data sent to your accounting system, ERP, spreadsheet or payment tool — via API wherever available.

Status

Payment monitoring

Notifications about missing data, upcoming due dates, rejections, approvals or documents waiting too long for action.

Control and compliance

In finance, automation must be careful and auditable

A good first project is cost invoices: automatic capture from email, data extraction, completeness checks, approval by the cost owner and export to a spreadsheet or accounting system. A simple flow that is easy to extend.

We do not promise that AI will book every document without error — anyone who does is ignoring reality. Good design automates the repetitive steps and keeps a human in control of high amounts, exceptions, new suppliers and low-confidence reads.

E-invoicing mandates, such as Poland’s KSeF, make structured invoice data the norm. That is good news for automation: invoices can be fetched and processed directly from the system, with OCR reserved for documents that still arrive as PDFs or scans.

Measuring impact

Invoice processing metrics worth tracking

Clear metrics show where documents get stuck and whether the process is improving over time.

  • Time from receipt to approval
  • Share of invoices processed without manual correction
  • Documents waiting for approval beyond the agreed time
  • Duplicates and incomplete invoices detected
  • Invoices approaching their due date
  • Rejection reasons by supplier

FAQ

Invoice automation FAQ

How does invoice automation work?

Invoices are captured automatically from email, folders or e-invoicing systems, then OCR or AI extracts the key data. The workflow validates it, checks for duplicates, routes the document to the right approver and exports approved data to your accounting system or ERP, keeping a status and log for every document.

How accurate is OCR and AI invoice data extraction?

Accuracy depends on document quality and format — clean PDFs read far better than blurry photos. That is why we never rely on extraction alone: every field is validated against rules, and documents with low confidence or failed checks go to a person for review instead of straight into accounting.

Can invoice automation integrate with our accounting software or ERP?

Usually yes. If your system has an API, we export data directly; if not, we use file imports, a database connection or a structured spreadsheet your team can load. We check the available options during the audit, before committing to a design.

What about e-invoicing mandates such as Poland’s KSeF?

Structured e-invoices are actually easier to automate than PDFs, because the data arrives in a defined format. We can fetch invoices from the e-invoicing system, match them with orders or cost owners and run the same validation and approval flow, while still handling paper and PDF documents from other sources.

Do we lose control over payments if invoices are automated?

No. Automation handles capture, extraction, checks and reminders, but approvals stay with the people you designate. You set thresholds, rules for new suppliers and exception paths, and every decision is logged so the process remains fully auditable.
